The AI Opportunity Audit
Before you spend a dollar building anything, the Audit maps your most painful manual work and hands you a prioritized roadmap, with an honest build-vs-buy call on each item. The roadmap is yours to keep either way.
The Problem
It is 4:47 on a Tuesday and someone on your team is still hand-copying the day's orders into a spreadsheet, one at a time. The work is repetitive, high-volume, and it never ends. Off-the-shelf software does not fit your exact process, you cannot justify a new hire for it, and the last consultant handed you a deck and disappeared. I take that recurring pain off your plate for good, build the system that does the work, and hand your team the keys once it runs itself.
5,285+ orders processed · ~200 a day · ~240 hours saved a month · a $32K/yr role offset
Those numbers come from one production system I built at Gem Awards, the company where I work. It runs 24/7 on its own server, and the team I trained runs it without me. The proof is ecommerce order ops, and the pattern carries: orders, invoices, claims, reports, and reconciliation are the same manual work wearing different names.
The Offer
The Audit is the only way in. Everything below it is where the work can go from there.
01 · Paid Front Door
flat fee
Two steps: a discovery call, then a full audit where I map your highest-pain workflows and walk you through a prioritized roadmap with an honest build-vs-buy call on each one. Sometimes the answer is "buy this $50 a month tool, do not hire me for it."
Before anything touches live operations, we define access, ownership, and rollback together. Builds start in shadow mode, checking their output against your team's, before they handle real work.
Low Risk
My promise on the Audit.
If I do not find automation worth several times the Audit fee, I will tell you, and you will not owe me a build. I would rather talk you out of automating something than sell you a system that does not pay for itself. I have done exactly that: I once killed a $7,500 purchase my own company was about to make.
Where It Goes From Here
After your Audit, if a build makes sense, here is how it grows. We scope each step together.
02 · Automation Build
One painful workflow becomes a system I build, deploy, document, and stand behind. Project-priced after the Audit.
03 · Replace-a-Function
An entire manual function: interlocking workflows plus an internal tool to run them, positioned against a $50K to $90K hire.
04 · Embedded Partner
This step is optional, because the systems I build run without me. Keep me on as a fractional head of AI operations to build what comes next, with a monthly ROI dashboard showing hours saved and dollars back on your P&L. One of two slots, and two is the whole roster.
The Proof
Depth beats a wall of logos. Here is the system, with numbers you can audit.
I architected and operate a production system at Gem Awards, the company where I work. It has processed 5,285+ orders, runs about 200 a day, saves the team roughly 240 hours a month, and effectively offset a departing $32K a year role. Before I built it, an outside firm had quoted hundreds of thousands of dollars for a white-label version and spent nine months barely getting started. Mine was processing real orders inside of three months. I did not consult on this from the outside. I built it, ran it in until it was boring, and trained the team so it runs without me. That is the standard your build inherits.
Under the hood it runs on FastAPI and SQLAlchemy, with golden-snapshot tests, self-hosting, and an LLM triage layer whose shadow-mode verifier catches the AI when it is wrong. Around it sit five custom WooCommerce plugins, roughly 28,500 lines, that replaced thousands a year in SaaS, plus an email engine reaching 17,000 subscribers at a 49% open rate.
Who You Are Hiring
I am Treyson Welch. I built these systems inside Gem Awards, where they had to survive real orders, edge cases, deadlines, and daily use. I take at most two clients at a time, and the person who scopes your Audit is the same person who architects, ships, and hands over your build.
Before You Book
Is the free AI session the Audit?
No. The session is a short fit conversation. If the problem looks worth investigating, we scope the paid Audit together, and you decide from there.
Who is this for?
Operations teams of 25 to 250 people buried in repetitive back-office work, usually a COO, VP of Operations, or owner-operator. My deepest proof is in ecommerce and DTC order operations, and the pattern carries to any operations team. Agencies are welcome on a white-label basis.
What should I bring to the session?
One recurring process that eats staff time, creates errors, or delays customers. I will ask about volume, exceptions, current tools, and what failure costs you.
What if a tool already solves my problem?
Then I will tell you which one, and you should buy it. The build-vs-buy call is the deliverable, and sometimes the honest answer is a $50 a month subscription.
Am I required to hire you for the build?
No. The roadmap is yours to keep, and it is written so your team or another developer could act on it.
Who owns the code and the roadmap?
You do. Builds ship with documentation and a walkthrough so your team owns the system, and everything the Audit produces stays with you.
A free 30-minute session on where AI takes work off your team.
Tell me where the manual work is piling up. If there is a fit, we scope your Audit, and I will tell you honestly whether it is worth your money. I do not pitch you and I do not chase you.
